Build a matcha-led concept in a category with a narrow supply chain, a demanding preparation standard and very few trained staff available in the market.
In short
Building a specialist matcha concept is a sourcing and training problem before it is a design problem. Product quality is set by supply, the serve has to be taught to a fixed standard, and the concept only holds if both are documented rather than improvised.
Why is a specialist concept harder than a general one?
A general café can absorb a mediocre ingredient behind milk, sugar and choice. A specialist concept cannot: the category is the promise, so the product is exposed and customers who choose a matcha specialist arrive with a reference point. That pushes the difficulty upstream into sourcing, where grade, harvest, freshness and supplier reliability determine the ceiling of everything served — and no amount of training compensates for a weak supply chain. The second difficulty is preparation. Matcha is sensitive to water temperature, ratio and technique, so consistency depends on a specified method taught to every member of staff rather than on individual skill. Third is education: a specialist concept has to explain itself at the counter, briefly, without lecturing, which is a training deliverable in its own right.
The operating context
Specialist retail sites live or die on repeat custom from a relatively small, knowledgeable audience, so consistency matters more than footfall. Supply is narrower than in coffee, with fewer credible sources and longer lead times, which makes stock planning and supplier redundancy real considerations rather than paperwork. The equipment footprint is small but the preparation discipline is high, and the customer usually sees the whole process — so the method is part of the product.

Specialist sourcing is the hard part
Matcha quality varies enormously and the supply chain is narrow. Get sourcing wrong and no amount of preparation skill recovers the drink.
Almost nobody is trained in the category
Unlike coffee, there is no pool of experienced matcha staff to hire from, so the training programme has to be built as part of the concept.
The preparation is visible
Matcha is prepared in front of the customer. Technique is part of the product, which raises the training bar again.

How the delivery actually ran
Sourcing set the ceiling
Supply was addressed first because it caps everything downstream. Grade, consistency between batches and supplier reliability were treated as design decisions, not procurement admin, since a change of supplier changes the product the concept is selling.
The serve specified, then taught
Ratio, water temperature and technique were fixed into a written method so the drink is the same regardless of who prepares it. In a specialist category, variation between staff is the fastest way to lose the customers who came precisely because they can taste the difference.
Training that includes the explanation
Staff were trained on the story as well as the method — enough to answer why this matcha, prepared this way, in a sentence. A specialist concept that cannot explain itself at the counter is competing on price with the general café next door.
